Value Stream Mapping

LeanMFG-VSM-025

Value Stream Mapping is a flowcharting method used to illustrate, analyze, and improve the steps required to deliver a product or service.

Definition

Value Stream Mapping (VSM) is a lean management tool for analyzing the current state and designing a future state for a series of events. It visualizes the flow of materials and information from the start of a process to its delivery to the customer. A VSM shows every step in a specific process, including process times, wait times, and information flows.

A team creates a VSM by walking the physical path of production on the shop floor. They document each step, measuring metrics like cycle time, changeover time, and inventory levels. The map distinguishes between value-added activities, which transform the product in a way the customer is willing to pay for, and non-value-added activities (waste).

This visualization helps manufacturers identify sources of waste that are otherwise difficult to see. Common wastes identified include excess inventory between workstations, long wait times, and unnecessary movement of materials. By seeing the entire system, teams can find bottlenecks and delays that impact the total lead time.

After mapping the current state, the team designs a future state map. This map shows a more efficient process with specific waste-reduction countermeasures. The team then creates an implementation plan, often using Kaizen events, to achieve the future state.

Example

A medical device manufacturer mapped the production process for a surgical kit. The VSM showed a total lead time of 15 days, but the actual processing time was only 2 hours. The map revealed that kits spent over 12 days waiting in batches for quality inspection and sterilization, identifying a major bottleneck.

Frequently Asked Questions

What is the difference between a value stream map and a process map?

A value stream map shows both material and information flow, while a process map typically focuses only on the process steps. VSMs also explicitly track value-added and non-value-added time.

Who should be on a Value Stream Mapping team?

The team should include people from all parts of the value stream. This includes operators, supervisors, material handlers, quality technicians, and managers.

How long does it take to create a value stream map?

For a single product family, creating a current state map typically takes one to two days. Developing the future state map and an action plan may take another day.

Is Value Stream Mapping only for manufacturing?

No, it is used in any industry with a repeatable process. This includes software development, healthcare, logistics, and office administration.

What are common metrics tracked in a VSM?

Key metrics include lead time, cycle time, uptime, changeover time, and inventory levels (measured in days or units).
