The first phase should take weeks, not months. Four to eight machines. One dashboard. One weekly review meeting where the plant manager, a lead operator, and whoever is driving the program sit down and look at the numbers together. The whole purpose is to establish a baseline that everyone trusts.

When the same three people look at the same numbers every Friday for six weeks, they start seeing patterns they never saw before. They start asking questions they never asked before. Phase Two: Analyze
Once Phase One has been running long enough that people trust the numbers, Phase Two starts. This is where you start asking why.
Why is Machine 3's availability 15 points below the others? Why does Line 2 lose 40 minutes on Tuesday afternoons every week? Why did yesterday's shift produce 20% less than the day before when the schedule looked the same?
Phase Two means tagging downtime reasons, not just recording duration. It means connecting machine data to the job that was running so you can see which parts cause which problems. Phase Three: Act
Phase Three is what most vendors talk about on day one and what smart manufacturers deliberately delay. This is where the connected factory starts influencing decisions automatically. Phase Three is powerful and expensive. It also only works if Phase One and Phase Two happened first. You can't automate decisions on top of data nobody trusts. Automated downtime tracking. Pick the machine or line that loses the most production time to unplanned stops. Put a sensor on it. Capture every stop with duration and, ideally, a reason. The value case writes itself. Every hour of downtime has a direct dollar value, and showing leadership that you recovered eight hours a week on one line is a concrete win.
OEE on a bottleneck. If you have a constraint machine that holds up the rest of the plant, putting live OEE on that machine is usually the fastest path to visible impact. Small improvements on a bottleneck translate directly to throughput. The numbers look big. The conversations get real.
Stay away from starter use cases that sound ambitious on a slide but don't tie to a dollar. Energy monitoring across the whole plant. Predictive maintenance on every asset. Digital twins of the entire production line. All of these have their place, and their place is not month one.
Team Roles and Who Actually Does the Work
The technology is rarely the hard part. The team structure is.
A working smart factory program needs four roles, and usually they're not four people. In a mid-size plant they're more like two people with four hats.
An executive sponsor. Someone at the VP level who can clear obstacles, defend the budget, and make sure the program doesn't get killed the first time a quarter looks rough. Without this, nothing else matters.
A program owner. One person who wakes up every morning thinking about this initiative. Not a steering committee. Not a shared responsibility. One name on the org chart. This is usually an operations manager, a plant manager, or a director of manufacturing engineering.
A plant floor champion. A respected operator or supervisor who believes in the project and can answer the questions that come up during the shift. Without this person, the operators on the floor will quietly work around your new system and you'll never know why the data looks wrong.
A technical owner. Someone who understands networks, PLCs, and software integration well enough to make the connections work. This can be internal, it can be the vendor, it can be a contracted integrator. It cannot be nobody.
Notice what's not on this list. A dedicated data scientist. A full-time analytics team. A transformation office. These are things large enterprises add later. A mid-size plant does not need them to start and should not pretend to.
Realistic Timeline and Costs
Here's what a Phase One rollout actually looks like for a typical 100-person plant with 20 to 40 machines.
Weeks one and two are scoping. Pick the machines. Confirm signals you can read (native protocols, relay contacts, or external sensors). Pick smart factory software that handles the basics without a custom project. Define the one or two metrics that matter and the dashboard that will show them.
Weeks three through six are installation and integration. Edge gateways, sensors, network drops, broker setup. This is the part where rushing causes problems. A sloppy network install in week four becomes a flaky dashboard in month three.
Weeks seven and eight are validation. The data has to match what operators see on the floor. If the dashboard says Machine 5 is running and the operator is standing in front of it during a changeover, the program loses credibility fast. Spend the time here.
Weeks nine through twelve are the first real production use. Daily huddles in front of the dashboard. Weekly reviews with the plant manager. Active cleanup of any data quality issues. By the end of week twelve, the baseline is real and the next phase can start being planned.
Budget depends heavily on how modern the equipment is and how clean the network is, but a realistic range for Phase One on four to eight machines is $30K to $120K all-in. The Pitfalls That Kill Programs
A short, honest list of the ways this goes wrong.
Instrumenting everything. The team that says "let's connect every machine first and decide what to do with the data later" is the team that ends up with a thousand tags nobody looks at. Start narrow.
No operator buy-in. If the operators think the system is there to watch them, they will find ways to corrupt the data. If they think it's there to make their job easier, they'll fix problems with it. The difference is how the program is introduced.
Treating it as an IT project. IT can run the network. IT can manage the servers. IT cannot decide which machines matter or what data is useful. Operations has to own the program or it will quietly turn into a software deployment nobody uses.

Picking smart factory software that can't grow with you. The tools that work for a 10-machine pilot often don't work for a 200-machine plant. Pick something that can scale with the program without requiring a rip-and-replace in year two.
